Who we are

Most AI agencies sell magic.
We sell the operating manual.

Independent AI partner for teams that need outcomes, not theatre. Born from a decade of UK software testing — the same discipline applied to a less-tested category.

Who we are

Independent. Outcome-priced. Built to outlast us.

TechDel is an independent AI automation and training partner, from the team behind TestDel. We have no platform allegiance and no licence to resell. Every recommendation we make is in your interest, not ours — including the ones where the recommendation is "don't use AI for this."

About TechDel
How we work

Diagnostic, then build, then embed.

Every engagement starts with a paid two-week diagnostic — fixed price, with the right to walk away. We produce a prioritised list of automations, each with an owner, a measurable outcome, and a clear failure mode. Then, if it makes sense, we build. And if it really makes sense, we stay on as your embedded AI partner.

See our process
What we build

Automations that survive the demo.

We build AI automations scoped to a single measurable result — quote turnaround, ticket handle time, contract review hours saved. Every project ships with monitoring, runbooks, ownership transfer, and a kill switch. If we can't measure it, we don't build it.

Who we are not

The things we won't sell you.

We don't sell prompts as a product. We don't rebrand Zapier as AI. We don't train custom foundation models for mid-market companies who don't need them. And we don't take projects we can't measure. The five projects we turn down every month — and why — is the most useful thing we've written.

How we structure every engagement

From diagnostic to embedded — the way we work.

Every engagement starts with a paid two-week diagnostic. Most stop there with a clear list, a few proceed to a scoped build, a smaller number engage us as their embedded AI partner. Each case study below shows where a real client landed and what changed for them.

Automation that pays back. Training that sticks.

Three things, done well. Each scoped to a measurable result, each owned by a named person, each shipped with a clear failure mode. Pick the one closest to your current bottleneck — or let the diagnostic decide.

Independent. Outcome-priced. Built to outlast us.

No platform allegiance, no licence to resell, no reason to oversell. We say no to projects we can't measure — including yours, if it comes to it. Every automation we ship transfers ownership to your team, with monitoring, runbooks, and a clear off-ramp.

Born from a decade of UK software testing, applied to a category that has been moving too fast for anyone's good. We bring the same discipline that ships quality software to the question of what to do with AI.

From the TestDel team

Four tiers. No mystery pricing.

Most teams start with the Diagnostic and decide what happens next. The other tiers exist because we have learned, slowly, that the same engagement model does not work for everyone.

Start here.

Diagnostic

Fixed price · two weeks

Two weeks inside your business. You leave with a prioritised list of automations, the business case for each, an owner, a metric, and a failure mode. Right to walk away.

  • Workshops with the function under the most pressure
  • Top 3–5 automations, scoped and priced
  • Honest "do not build" recommendations where they apply
  • Written report you can take to the board

Build

Outcome-priced · per result

We build a scoped automation tied to a single measurable outcome — cost saved, hours returned, error rate reduced. Ships with monitoring, runbooks, and ownership transfer.

  • Outcome contract, not a billable-hour SOW
  • Eval harness and monitoring from day one
  • Ownership transferred to your team at close
  • Kill switch and rollback baked in

Quarterly retainer

A small TechDel team sits alongside yours, ships the next automation each cycle, and owns the eval surface across everything you have already built. Not a steering committee.

  • Quarterly engagement, capped scope
  • Roadmap reviewed every six weeks
  • Cross-automation evals and governance
  • Direct line to the engineers doing the work

Enterprise

By arrangement

For organisations rolling AI out across multiple functions, with compliance, procurement, and security teams to satisfy. We staff a senior pod and partner with your existing change function.

  • Multi-function rollout, sequenced quarterly
  • Security and compliance posture documented
  • Joint steerco with your sponsor
  • Knowledge transfer to internal Centre of Excellence
Talk to us
TestDel transformed how we think about quality. We went from dreading release day to looking forward to it. Their embedded team caught issues we'd been blind to for years, and built the automation backbone that lets us ship with confidence every sprint.

Security Testing
We needed to pass enterprise security assessments to close deals worth millions. TestDel's security team found exactly the vulnerabilities that would have killed those deals, gave us clear remediation guidance, and had us back in front of prospects within three weeks. Genuinely business-critical work.

Accessibility
Our accessibility audit results were embarrassing. TestDel came in without judgment, built a remediation roadmap we could actually execute, and trained our developers so we wouldn't fall back into the same patterns. A year later, we're the accessibility benchmark in our sector.

Test Automation
We'd tried building automation in-house twice and failed both times. TestDel took a different approach: they designed for maintainability from day one. Eighteen months later that test suite is still running green in our pipeline, and our team actually understands it.

The questions people actually ask.

Most of these came from the first three months of conversations. If yours is not here, ask it directly — we will write it back as plainly as we can.

Ask us a question
How is TechDel different from the AI agency we already spoke to?
Three things. We are independent — no platform allegiance, no licence to resell, no reason to push you toward the tool that earns us margin. We are outcome-priced — Diagnostic is fixed price, Builds are scoped to a measurable result rather than billable hours. And we transfer ownership at close, with monitoring and runbooks, so the project does not quietly fail six months in when our team leaves.
What does a two-week Diagnostic actually produce?
A prioritised list of three to five automations, each with an owner, a measurable outcome, a failure mode, and a rough build estimate. We also include the projects we recommend you do not pursue, and why. The deliverable is a written report you can take to the board. If none of the recommendations are worth building, the most useful thing we can do is tell you on day fourteen — before anyone has committed to anything bigger.
We have already paid for Cursor / Copilot / Claude Code. Why bring you in?
Buying the tools is the easy part. Most teams find that adoption is uneven — some engineers are shipping faster, others are creating new failure modes the seniors then have to clean up. We come in for a short, opinionated rollout: pick one toolchain, set explicit norms about where AI is and is not allowed in the workflow, evaluate output through your existing CI gates, and check back in 90 days on cycle time, defect rate, and confidence. If those numbers move, scale it. If not, the tools are not the problem.
Will you sign an NDA / data processing agreement / handle our security review?
Yes to all three. We bring the TestDel team's security posture — ICO registered, UK-based engagement management, written incident response — and have been through procurement at FTSE 100 and NHS suppliers. If your security team has specific requirements (data residency, model perimeter, audit logging), bring them to the diagnostic and we will design around them.
How quickly can you start?
A Diagnostic typically starts two to three weeks after the first conversation, depending on which week of the month you reach us and how quickly your team can free up the right people for the workshops. We do not run more than three concurrent Diagnostics, which is deliberate — it keeps the senior engineer involved on every one.
What kinds of automation do you actually build?
The boring useful ones. Quote drafting, support-ticket triage, contract review summarisation, structured data extraction from messy documents, internal Q&A over policy, weekly performance digests. We are explicitly not the people to come to for a custom foundation model, an "AI strategy" deck, or a tier-1 support replacement on day one. The essay on the five projects we turn down explains why.
What if the project does not work?
Every build ships with an eval harness and a kill switch. If the automation does not hit its target metric within an agreed window, we have a documented rollback and a written post-mortem. Outcome pricing means we share the downside — if the outcome does not land, the final invoice reflects that. That is the part of the model most agencies will not write down, and the part our previous QA customers told us they wanted in this market.
